My tabletop night for beginners became a rules lecture disaster

I'm Lisa, a nurse who works nights. I finally had a free evening and invited friends over for a tabletop session. I picked a heavy strategy one I love, but spent ages just going over the rules. One friend nodded off, and another kept looking at their phone. How do you make involved tabletop activities fun for folks who aren't enthusiasts? I don't want to simplify too much, but I want everyone to enjoy it. Any pointers from fellow geeks?
