The great pannier vs backpack debate - took me 3 months to decide

I swear I spent 3 months trying to figure out if I should get panniers or just keep using a backpack for my 8 mile commute to downtown Portland. Backpack was free but made my back sweat like crazy, panniers cost $120 but kept me cooler. Which side did you land on and how long did it take you to make the call?

Backpack is faster off the bike, panniers wreck your knees if you carry them up stairs - nobody talks about how the real choice is between sweat and stair lunges.

Have you tried a frame bag and a smaller backpack combo? I used to hate climbing stairs with panniers too, but splitting the weight saved my knees and my back.
